Salon Commission System: How to Calculate Stylist Pay
To calculate stylist commission, add up each stylist's service and product sales for the month, then multiply each by your commission rate. A salon commission system does this from every POS bill, so payroll is simply basic salary plus commission plus allowances.

This guide is for hair salon and barbershop owners in Malaysia. It covers common commission types, simple RM examples, and what a salon payroll system should do.
What are the common ways to pay salon commission?
Salons commonly pay commission in one or more of these three ways:
- A percentage of services. The stylist earns a share of each cut, colour or treatment they do.
- A percentage of product sales. A separate rate for retail products they sell, such as shampoo or hair serum.
- Tiers. The rate goes up once the stylist passes a monthly sales target.
The figures below are made up, only to show the sums. They are not industry averages.
| Commission type | Made-up example | Commission |
|---|---|---|
| Percentage of services | 10% of RM 6,000 in services | RM 600 |
| Percentage of product sales | 5% of RM 800 in products | RM 40 |
| Tiers | 10% on the first RM 5,000, 15% on the RM 1,000 above it | RM 650 |
Tiers need one extra rule in writing: does the higher rate cover all sales, or only the part above the target? In this example, 15% on the full RM 6,000 would be RM 900, not RM 650.
Also decide whether commission counts the price before or after discounts, and what happens after a refund. Clear rules mean fewer arguments on payday.
Why do commission spreadsheets go wrong?
Spreadsheets work for a very small team. As bills pile up, small slips creep in:
- Bills are copied by hand, so one missed or doubled receipt changes someone's pay.
- A bill goes under the wrong stylist, and nobody notices until payday.
- Discounts, packages and refunds are treated differently from month to month.
- A tier formula breaks when someone adds a row or edits a cell.
- Stylists cannot see how their number was worked out, so they question it.
None of this means your team is careless. Copying numbers by hand just leaves too much room for mistakes.
How does a salon commission system calculate pay automatically?
A salon commission system takes the sums off your hands, because the numbers come straight from your salon POS system.
- You set your commission rates once.
- Each bill records which stylist did each service or sold each product.
- The system applies your rates and adds the commission to that stylist's total.
- At month end, you open a report of sales and commission by stylist, with nothing to copy.
One habit matters most: choose the right stylist on every bill. Commission is only as accurate as the bill behind it.
How do you calculate monthly salon payroll?
A stylist's monthly pay often has three parts: basic salary, commission and allowances. Here is one month, using the made-up figures above.
| Pay item (made-up example) | Amount |
|---|---|
| Basic salary | RM 2,000 |
| Service commission (tiers) | RM 650 |
| Product commission | RM 40 |
| Transport allowance | RM 100 |
| Gross pay | RM 2,790 |
Gross pay is not take-home pay. Employers in Malaysia also handle EPF, SOCSO and EIS contributions and monthly tax deductions (PCB).
The EPF lists commission as subject to EPF contributions. Check with your accountant how these rules apply to your staff.
Staff profiles, roles and activity tracking
Pay is a sensitive topic, so set clear access from day one:
- Own login for each staff member. Stylists see and manage their own appointments, not the whole salon's numbers.
- Roles. Owner, manager, stylist and reception each see only what they need.
- Activity tracking. Keep a record of who gave a discount, issued a refund or exported customer data, and when.
- Approvals. Require manager approval for discounts, since they can change the sales behind commission.

Questions people ask
How do you calculate a hair stylist's commission?
Multiply the stylist's monthly sales by your commission rate, with separate rates for services and products if you use them. For example, 10% of RM 6,000 in services is RM 600. With tiers, write down whether the higher rate covers all sales or only the part above the target.
